You do not need a large recruitment department to run a sound hiring process. You need a few decisions made before the applications arrive.
The simplest reliable process is:
- Define what the person must achieve.
- Separate genuine requirements from preferences.
- Decide what evidence you will look for.
- Ask every suitable candidate comparable questions.
- Record the reasoning behind the shortlist.
- Communicate clearly while the process is running.
The one-hour setup
Before publishing the role, write down:
- The first three outcomes the person must achieve.
- The three capabilities most important to those outcomes.
- The requirements that genuinely stop someone progressing.
- Three interview questions that test the important capabilities.
- The person who will make the final decision.
- The date by which the decision should be made.
This small amount of preparation prevents the hiring process from changing every time a new CV arrives.
A simple hiring timeline
Day 1: Define the role, requirements, questions, and scorecard.
Days 2-7: Attract applications and answer candidate questions.
Days 8-10: Screen eligibility gates and role evidence.
Days 11-14: Interview the strongest candidates using the same questions.
Days 15-17: Decide using the evidence and complete any required checks.
Day 18: Communicate the outcome and next steps.
The exact timing will vary. The important decision is to set the sequence before the workload makes the process drift.
What to avoid
- Reviewing applications whenever you happen to have five minutes.
- Adding new requirements after seeing a candidate you like.
- Using “culture fit” as a substitute for a role-related criterion.
- Asking one candidate detailed questions and another only general ones.
- Leaving candidates without an update because the decision is delayed.
Start with one role
Choose a role you hire regularly or one where the current process is taking too much time. Build the role brief, scorecard, and questions once. After the first hiring cycle, keep what worked and change what did not.
